In sporting goods, every season starts without a sales history, so the first allocation is always an estimate. Len Lertsumitkul and Alexandre Hammel explain how CRC Sports corrects that estimate once real demand shows up.

Across about 85 stores in Thailand, CRC Sports reduced in-store out-of-stocks by about 50%. It bought no additional stock: it reallocated the inventory it already owned across its stores. Inventory cover on the redistributed products fell by around 50 to 60%. In an average month, the redistribution adds around THB 5 million in incremental gross profit.

Len Lertsumitkul, Head of Strategy & Business Excellence, and Alexandre Hammel, President of CRC Sports, walked us through how that happens, and why a retailer whose range turns over every four to six months cannot forecast its way out of the problem.

## Every season starts with no history

CRC Sports is a multi-brand, multi-category sporting goods retailer. Under its Super Sports banner it runs about 85 stores, and Lertsumitkul describes it as the largest sporting goods retailer in Thailand.

The range never settles. CRC Sports gets "new products pretty much every 4 to 6 months," he says: a new design, a new color, a new model from the brands. None of it comes with a sales history, because, as he puts it, "there's no historical to go with that."

Hammel makes the same point in commercial terms. "Sports is a fashion," he says, which makes "the right product at the right time in the right location" crucial.

A forecast is built from history. Here there is none, so the first allocation is an informed guess, and the real question is how fast the guess gets corrected. Hammel is clear that even the best forecasting does not close the gap: some product always ends up in one location while it could sell in another, and rebalancing has to follow.

## A wall of shoes, half of it not in your size

Walk into a sporting goods store and the footwear wall looks like choice. Lertsumitkul explains why it often is not. In his example, a shopper who takes a size 43 may find only about 50% of the models on display in that size. A shopper who takes a 45 may find closer to 30%.

The consequence is commercial. "When it's not available, then you lose the chance for full conversion," he says. The model is on the wall. The size is not in the store.

For Hammel this is the basics. It is "retail 101," he says: the key experience for the customer is making sure "they can get what they want in our store."

The wall looks full. For the shopper in a size 45, much of it is not.

## The stock was already in the network

Once the first allocation lands and something is not working, Lertsumitkul says, the job is "reacting as quickly as possible": moving stock from where CRC Sports expected demand to where demand actually is. Placement is the second lever, and it is the one "where I think we actually have control."

The reason is simple. "We might actually have the stock already in the network, but it's not in the right place."

That is the problem second allocation solves. The first allocation runs on a forecast, and a forecast is an average. Second allocation starts where the forecast stops: it reads what each store actually sells, size by size and color by color, and moves stock from store to store toward that demand. It does not buy a single unit.

The stock exists. The demand exists. They are in different stores.

## Why a spreadsheet stops working at 85 stores

The arithmetic explains why this was never a spreadsheet job. CRC Sports has about 85 stores and thousands of SKUs, each one a combination of size, color and model, and every store has its own available space. Planning across all of that by hand, Lertsumitkul says, becomes "a near impossible task to do manually on a spreadsheet."

YDISTRI takes that calculation off the table. In his words, it applies straight-through logic built on CRC Sports' own business rules, and it is "purely data driven." The rules stay CRC Sports' rules. What changes is who does the arithmetic, and how fast.

## What the numbers say now

Four numbers, and each one answers a different question.

- **About 50% fewer out-of-stocks in store** is the availability result. Lertsumitkul says it did not come from "buying any new stock." The stock was already "elsewhere in the stock portfolio."
- **Inventory cover down by around 50 to 60%** on the redistributed products is the speed result. In his words, it means faster sell-through and fewer months of cover.
- **Around THB 5 million in incremental gross profit per month**, on average, is the part that reaches the P&L. Hammel explains the mechanism. Stock left in a slow store ends up discounted bit by bit. The same stock in a store where it sells goes out at "nearly full price," and the margin is saved.
- First redistribution **in month four** is the time-to-value result. The implementation took around three months, and CRC Sports ran its first redistribution in month four. The results that followed a few months later showed it was "really working as desired."

## Not just video calls and emails

A result like this depends on a rollout that does not stall. Hammel calls the implementation "pretty smooth," and he is specific about why. YDISTRI supported CRC Sports on both the technical and the commercial side, which he says matters, because a vendor can be strong on one and weak on the other. The team also trained CRC Sports' people and, in his words, "they really come on board," rather than working only through video calls and emails.

Sporting goods was not YDISTRI's core expertise when the project began, Hammel acknowledges, but the team adapted to the category. He ties it to position: CRC Sports leads its market with the Super Sports format, being "always at the edge" matters, and the tool helps it hold the advantage over competitors.

Every season, the first allocation will be a guess. What separates retailers is not the guess. It is the correction.

The product is right. The forecast did its job. The size was in the wrong store.
